The Command team had a measurably better year - bigger footprint, more supervisors, stronger volunteer care. The single biggest pain point was NeoBand registration: system outages and heat at the info window turned attendees on volunteers. Most of the action items are concrete, low-cost fixes for 2027.

✓ What Went Well

  • Non-Spork supervisors - called the biggest improvement of the year; make permanent.
  • Bigger Command footprint - relieved pressure on every role.
  • Volunteer care - cold water, Gatorade, break enforcement (esp. Medio Litro).
  • Team chemistry & cross-training - volunteers learning each other's roles so people could break.
  • Orientation slideshow + Discord call - works for mobile-only volunteers; keep the format.
  • Process wins - patches better organized; Knights signup moved from Info to Admin.

! What Went Poorly

  • NeoBand registration - outages + overheating laptops + long lines > verbal abuse at the window.
  • Front-of-house heat - info desk in full sun 9am–2pm; metal table burned attendees.
  • Lost & Found storage - valuables in cardboard boxes; volunteers stressed about loss.
  • Command layout - attendees walking behind the desk clogged the entryway.
  • Breaks at peak rush - first-time supervisors didn't always enforce 30s/15s.
  • Comms chain - questions leaked past Info to Dispatch; gophers unclear on ownership.
  • ADA strain - camp distance broke lunch breaks; one attendee nearly stranded.
  • Other - VIP handling, non-Command scope creep, misgendering, gopher tooling gaps.
